Case Study: FEBESOL
From regional installer to nationwide solar EPC — acquired by Thermondo
The Challenge
FEBESOL was a residential solar installation company with a loyal customer base and a well-earned reputation for quality. Founded in 2009 and based in south-west Germany, the business had built something genuinely good — but its operational scope was too narrow to capture the significant market opportunity developing around it. Growth had stalled.
The Approach
Jomicon engaged with the FEBESOL team through a series of intensive strategy sessions. The diagnosis was clear: the path to scale required transforming FEBESOL into a fully vertically integrated residential solar EPC business, capable of managing the entire customer journey — from lead generation and sales through to system installation and handover.
This was not a modest adjustment. It was a fundamental reimagining of the business model, the organisation, and the go-to-market approach.

A critical part of the transformation — and one that is easy to underestimate — was building the right operational infrastructure from the ground up: the software stack, the digital tools, and the internal systems that would allow FEBESOL to scale at speed without losing control. Getting the operating system of the business right, early, was a decisive factor in how quickly the transformation could be executed.

Crucially, Jomicon did not deliver a strategy document and step away. Thomas joined the Board of Directors as Co-CEO. Full alignment between the recommended direction and the personal commitment to deliver it.
The Outcome
Within two years, FEBESOL had completed its transformation. From a regional installer operating in south-west Germany, the company became a nationally active, vertically integrated solar EPC business — with nationwide coverage, a substantially larger team, and a robust operational infrastructure built for continued growth.
In 2024, 100% of FEBESOL’s shares were acquired by Thermondo GmbH, Germany’s largest residential energy services company. A successful exit — and a clear validation of both the strategy and the execution.
“I have worked with Thomas on numerous projects and transactions and always been impressed with his management and leadership skills. A great guy to work with!”

Career Highlights
A career built in renewable energy
Before founding Jomicon, Thomas Kercher spent two decades working at the heart of the renewable energy industry — as an operator, builder, and executive across multiple companies and continents.
As CEO of Pfalzsolar GmbH, Thomas transformed a loss-making regional solar company into an international project development and EPC business operating across Germany, the United Kingdom, the Netherlands, Spain, and the United States. He led the company’s entry into each new market and oversaw the development and delivery of a significant portfolio of utility-scale and residential solar projects.
As COO of Greencells Group — one of Europe’s leading solar EPC providers — Thomas oversaw the planning and construction of major solar projects across Egypt, the Netherlands, and Hungary, heading operations that spanned subsidiaries in Abu Dhabi, the USA, Egypt, and Romania.
Across these roles, Thomas has served as Managing Director and board member of numerous project and service companies in Germany, the UK, the Netherlands, and beyond. He has led M&A transactions involving solar project SPVs, built and restructured organisations from the ground up, and brought commercial discipline to complex multi-country operations.
Jomicon was founded in 2018 to bring this breadth of operating experience to bear — for clients that need more than a consultant, and for businesses worth building.
